Turn your team into a DORA high performer

Caleidos DevOps Adoption Framework© in 3 pillars: Agility & Stability Review, Hands-On and Continuity. DORA metrics as a compass, signature workshop "Chocolate, LEGO and Scrum" and recurring DaaS to sustain culture. Official AWS DevOps Services Competency.

DevOps goes beyond a tool. It is a software delivery operating system combining culture, process and automation so your team delivers value faster with greater quality. Caleidos operates the DevOps Adoption Framework© — a proprietary system of 3 sequential pillars deployed to Latin American enterprises with the official AWS DevOps Services Competency. Excellence is possible — it just requires execution: we begin with a 1-month Review that diagnoses one application against the Agile Maturity Model, maps the current Value Stream and leaves an actionable plan; then we execute Hands-On with real pipelines; and we close with Continuity to sustain the culture. 2026 capabilities: massive pipeline migration to GitHub Actions with workflow templates, GitHub Advanced Security, automated DORA dashboards and AWS DevOps Agent (Frontier Agent) for LLM-assisted observability.

What you get with Caleidos

Proprietary 3-pillar framework

Caleidos DevOps Adoption Framework©: Agility & Stability Review (diagnosis with Agile Maturity Model + Value Stream Mapping) → DevOps Hands-On (practical pipeline implementation) → DevOps Adoption Continuity (strategy, roadmap and signature workshop). Optional Culture add-on with team archetype analysis.

4 DORA metrics as a compass

Lead Time (request → production): Elite under 1 day. Deployment Frequency: Elite on demand (multiple per day). Change Failure Rate: Elite 0-15%. Time to Restore: Elite under 1 hour. We measure your baseline and trace the path to Elite together.

Signature workshop "Chocolate, LEGO and Scrum"

Up to 4-hour signature workshop for 20 people, based on Dana Pylayeva methodology. Learn DevOps by building with LEGO and sharing chocolate — the concepts stay in the body, not just the slide. Real differentiator versus consultants who only ship a PDF.

DaaS to sustain the culture

DevOps as a Service In-House Plan: Caleidos Framework licensing, implementation in your AWS account, monthly hours for support and requests. Annual renewable contract, AWS billed at real consumption with local Peru invoicing.

Massive pipeline migration

We have migrated 900+ pipelines in a single transformation with workflow templates: analysis by pipeline type, reusable templates, 2-week sprints with 6 templates per sprint and parallel ticket attention so operations never stop. Jenkins/CodeDeploy → GitHub Actions with artifacts in GitHub Packages.

AWS DevOps Agent (Frontier Agent)

2026 emerging capability: LLM-assisted observability agent, read-only on AWS, integrating CloudWatch + Dynatrace + Grafana into automated guided investigations. Reduces MTTD/MTTR by 30 to 50% without touching production and without replacing tools: it orchestrates evidence that already exists into repeatable, traceable runbooks.

How we work

1

Pillar 1 — Agility & Stability Review (1 month)

2-hour workshop + presentation session. Applied to a single application. Output: SMART objectives and indicators, maturity analysis with Agile Maturity Model, as-is flow with Value Stream Mapping, findings report (risks, dependencies, pain points), to-be flow and recommendations.

2

Pillar 2 — DevOps Hands-On

Practical implementation from day 1. Initial construction of CI/CD pipelines, IaC, automated testing, observability and DevSecOps practices. Your team works side-by-side with Caleidos engineers.

3

Pillar 3 — DevOps Adoption Continuity (2 weeks)

DevOps strategy and roadmap. Signature workshop "Chocolate, LEGO and Scrum" (Dana Pylayeva, up to 4 hours, max 20 people) and "Journey to DevOps Culture Adoption" course (8 hours of theory and practice).

4

Optional add-on — Culture (2 weeks)

6 individual and group interview sessions, team archetype analysis (Observer, Bridge, Focused, Puzzle Solvers, Filters, Rangers) and organizational culture report. Activated when transformation requires deeper work on the human side.

5

DaaS — recurring operation

As-a-service model to sustain the culture: Caleidos Framework licensing, monthly hours for support and requests, AWS billed at consumption with fee, local Peru invoicing. Annual renewable contract.

Frequently asked questions

What we get asked the most

What is the Caleidos DevOps Adoption Framework©?

Our proprietary system to bring enterprises to high DevOps performance. Three sequential pillars: Agility & Stability Review (1-month diagnosis with Agile Maturity Model + Value Stream Mapping), DevOps Hands-On (practical pipeline implementation), DevOps Adoption Continuity (strategy, roadmap, signature workshop). Optional Culture add-on for team archetype analysis. Available as full framework or per individual pillar.

What 4 DORA metrics do you use?

Lead Time (request to production) — Elite under 1 day. Deployment Frequency (deploys per time unit) — Elite on demand, multiple per day. Change Failure Rate (% of deployments that fail in production) — Elite 0-15%. Time to Restore Service (how long to recover service when it fails) — Elite under 1 hour. We measure your team baseline and trace the plan to reach Elite.

Why a workshop with LEGO and chocolate?

The "Chocolate, LEGO and Scrum" workshop is based on Dana Pylayeva methodology. Working DevOps concepts by physically building with LEGO makes them memorable and operational — teams do not leave with a forgotten slide, they leave with the dynamic understood in the body. Up to 4 hours, max 20 people. Our signature differentiator versus consultancies that only ship documents.

What is Caleidos's DaaS?

DevOps as a Service In-House Plan: recurring model to sustain the DevOps culture after the framework. Caleidos Framework licensing (non-transferable), implementation in your AWS account, monthly hours for support and requests, AWS billed at real consumption with fee, local Peru invoicing. Annual renewable contract. Support Mon-Fri 9am-6pm (24×7 coverage runs through Caleidos Lens©).

What technology stack do you operate?

Source Control: GitHub. CI/CD: AWS CodePipeline, CodeBuild, CodeDeploy. IaC: Terraform and CloudFormation per client. Testing: Cypress (E2E), K6 (performance), SonarQube (code quality). Observability: AWS CloudWatch, Dynatrace, Grafana, New Relic. Security and secrets: AWS IAM, KMS, Secrets Manager, Akeyless, Cortex Cloud (CSPM). Kubernetes: EKS with Komodor for troubleshooting and automated remediation.

What ROI is expected from adopting DevOps with Caleidos?

Industry data backing the investment: 80% of IT time goes to maintaining legacy systems, only 20% to innovation (Forbes); USD 658,000 per year is the typical enterprise cost of downtime, errors and rework, USD 3.3M over 5 years (IDC Latin America Business Value of AWS Model, 2019); enterprises with agile and stable technology delivery have 2x more chances of reaching or exceeding business goals (State of DevOps 2019). Typical internal metrics at 6 months: 5x more deployments, 50% less recovery time, 30% less operational effort.

How much does the full Framework cost?

Scope and investment are defined with you after understanding the context: estate size, number of applications to cover, target operating model. Each pillar can be contracted independently or bundled. Let's have a conversation to put together a tailored proposal.

Do I need a technical team to start?

Ideally yes, but not required. We have cases where Caleidos operates DevOps for small-team companies and gradually transfers knowledge. Our managed teams model (DevOps engineer pods) covers that gap while your team grows.

Do you do DevSecOps?

Yes. We integrate security from the pipeline (shift-left): SAST, DAST, container scanning, dependency check, secrets scanning with Akeyless, CSPM with Cortex Cloud. We have DevSecOps reference cases with multinationals running 18+ workloads under DevSecOps pipelines and code-quality visibility (see case studies).

Do you work with Kubernetes?

Yes, extensively. EKS and self-managed K8s. We have a partnership with Komodor for Kubernetes troubleshooting and automated remediation in production.
